Tesla’s Q4 2023 Digital Ads: Texas Results
It doesn’t happen every day that a report I personally wrote gets quoted in an S&P 500 company’s earnings call! The metrics referenced by Tom Zhu on yesterday’s call come directly from my performance report. After scaling Google Ads in Q3 2023, my focus is now on YouTube Ads, with tightly controlled geo tests, conservative budgets, and measurement that finance and investors can trust.
We are slowly proving that smart, disciplined paid awareness can complement a product-led motion without wasting dollars.
Texas awareness campaign: what we ran and what happened
Texas was our proving ground in Q4 2023. We ran a sequenced YouTube plan paired with high-intent Search:
Reach and traffic at scale: about 10 million unique viewers and close to 0.5 million website visits, with a large share of first-time visitors.
On-platform quality: strong view-through rates from 6s bumpers into 15s action units, then longer form for high-intent cohorts.
Behavior that looked organic: session depth, bounce rate, and configurator engagement tracked near organic benchmarks.
Lift signals that matter: brand search lift and modeled incrementality in line with the awareness objective.
Creative that spoke to the region: Giga Texas visuals, ownership economics, and durability narratives that make sense in truck-heavy counties.
My hope is for this evidence to change the internal conversation. Instead of opposing ads or seeing them as exclusively bottom-of-funnel tools, we can align around specific outcomes, guardrails, the NSM of incremental ROI, and a repeatable playbook that supports both investor and finance expectations.
Japan: next wave of work
In the same call, Elon called out Japan as under-penetrated relative to its market size. I just started partnering with our marketers in Japan to stand up localized campaigns across the channels that make the most sense there. The challenge is going to be producing creative built for Japanese consumption patterns, and crafting messaging on safety, total cost of ownership, and charging convenience that addresses local misconceptions in one of the hardest markets in the world for EVs.
We are going to apply the same playbook, and rigorously measure impact via Brand Lift, geo-experiments, and search lift, with budget caps and frequency controls to keep the program efficient.
Some things I’ve learned about YouTube growth in 2023
Sequence, do not spray: 6s bumpers for broad reach, then 15s for consideration, then long-form or discovery for high intent.
Let geography quantify impact: accurately designed geo tests beat vanity metrics.
Treat Search as the shadow of Video: watch brand and category query lift. If it is flat, fix creative or audience composition.
Constrain frequency and CPM: set guardrails you can defend to finance.
Keep a protected testing lane: reserve budget for creative and audience experiments each flight.
